Card Counting in Blackjack — How It Works and Why It's Hard

How blackjack card counting works: the Hi-Lo system explained, true count vs running count, betting spread, and why casinos countermeasures make it impractical for most players.

Card counting is the most famous advantage play technique in casino history. It is legal, it does work mathematically, and it is far harder to execute profitably than popular culture suggests.

What card counting actually is

Card counting exploits a structural property of blackjack: unlike roulette or dice, blackjack cards are not replaced after each hand. In a six-deck shoe, once an ace is dealt, it cannot appear again until the shoe is reshuffled. This means the composition of remaining cards changes — and so does the player’s expected value.

When the remaining deck is rich in high cards (10s, face cards, aces), several things favour the player:

  • More naturals (blackjack). Players get paid 3:2 on a natural; the dealer does not.
  • Dealer busts more often. The dealer must hit on 16 or less — a deck rich in 10s causes more dealer busts.
  • Doubling down is more profitable. More 10s means a doubled 9, 10, or 11 is more likely to complete strongly.

When the deck is rich in low cards (2–6), the opposite is true and the dealer’s position improves — because the dealer must draw until reaching 17, and low cards allow the dealer to reach 17 safely while the player has already stood.

Card counting tracks whether the remaining deck is rich in high or low cards, and adjusts bets accordingly.

The Hi-Lo system

Hi-Lo is the most widely used counting system. It assigns a single value to each card:

The running count is the cumulative sum as cards are dealt. Starting from zero at the top of a fresh shoe, you add +1 when a low card is seen, subtract 1 when a high card is seen, and ignore 7–9.

A high positive running count means more low cards have left the deck — the remaining cards are proportionally richer in 10s and aces, which favours the player.

True count adjustment

In a multi-deck game, the running count must be normalised for how many decks remain. A running count of +6 in a six-deck shoe with five decks remaining has less impact than a running count of +6 with only one deck left.

True count = running count ÷ decks remaining

The true count is what drives betting and strategy decisions. A true count of +2 or above is typically the threshold where the player edge becomes positive; a true count of +4 or above represents a significant edge worth large bet increases.

Betting spread

The core of card counting profitability is betting more when the count is positive and less (the minimum) when it is negative. This is called the betting spread.

A professional counter might use a 1-to-12 spread: betting 1 unit at neutral or negative counts and scaling to 12 units at high positive counts. A recreational player who keeps the spread tighter (1-to-4) earns far less expected value — sometimes not enough to offset variance and travel costs.

The betting spread is also the primary signal casinos look for. An unusual correlation between bet sizing and shuffle timing flags a potential counter.

Strategy deviations

Basic strategy is optimised for an average shoe. A skilled counter also makes strategy deviations — plays that differ from basic strategy when the true count crosses certain thresholds.

The most important are the “Illustrious 18” — 18 index plays that account for the majority of strategy deviation value. For example:

  • Insurance at TC ≥ +3 (normally always decline)
  • Stand on 16 vs 10 at TC ≥ 0 (normally always hit)
  • Double soft 19 (A-8) vs 6 at TC ≥ 1

Strategy deviations add roughly 15–20% to the total advantage from counting — most of the edge comes from bet variation.

The real obstacles

Counting speed and accuracy

A blackjack dealer handles 60–100 hands per hour in a live game. You must count every card — yours, the dealer’s, and all other players’ at a full table — while playing your own hand correctly without hesitation. A missed card corrupts the count silently.

Most people who learn card counting in a controlled setting cannot maintain accuracy under live casino conditions.

Casino countermeasures

Casinos have decades of experience identifying counters. Common countermeasures include:

  • Frequent shuffling. Shallow deck penetration (shuffling with 50% of the shoe unplayed) eliminates the count’s edge almost entirely. Deep penetration (75-80%+) is what makes counting viable; casinos know this.
  • Bet spread monitoring. Pit staff and surveillance watch for the correlation between bet sizing and shoe depth.
  • Flat betting requests. If identified, a casino may ask you to flat bet or simply refuse your action.
  • Banning. Casinos are private property. They can refuse service to advantage players without legal recourse in most jurisdictions. Card counting is not illegal, but a ban is enforceable.
  • Continuous shuffle machines (CSMs). These return cards immediately after each hand, eliminating count build-up entirely.

Variance

Even with a genuine 1% edge, card counting is subject to significant variance. A 1% edge with a 1-to-12 spread over 100 hands is not 1% profit — it is an expected value of approximately 0.5–1% of total amount wagered, with a standard deviation that regularly produces losing sessions of many hours.

The bankroll required to weather the variance without ruin is substantial — typically 300+ maximum bets for a modest counting operation.

What you can actually do

For the recreational player, the takeaways from card counting theory are practical even without attempting to count:

Never play 6:5 blackjack. The 3:2 vs 6:5 payout difference (1.4% house edge increase) is the single largest house rule variation you control. No amount of card counting compensates for playing at a 6:5 game.

Learn basic strategy. The foundation of all blackjack advantage play. Reduces the house edge to ~0.5% before any counting. Most players at a typical blackjack table are giving up 2–3% through strategy errors.

Seek S17 games and DAS. Rule variations matter more than counting ability for most players.

Practice the Hi-Lo count. It is genuinely educational — understanding which cards favour whom and why is useful even if you never bet with the information. Use a practice app or play blackjack online to drill the running count without pressure.
